How to Use a RACI Matrix

  • Responsible (R): The person who does the work to complete the task.
  • Accountable (A): The person who signs off or approves - the “buck stops here.” Each task needs exactly one A.
  • Consulted (C): Those whose opinions are sought, typically subject matter experts. Two-way communication.
  • Informed (I): Those who are kept up-to-date on progress. One-way communication.

What is a RACI Matrix?

A RACI matrix (also known as a Responsibility Assignment Matrix or RAM) is a project management tool that maps every task or decision against the team members involved. Each cell is assigned one of four roles: Responsible (does the work), Accountable (owns the outcome), Consulted (provides input), or Informed (kept updated). RACI matrices reduce confusion, prevent duplication of effort, and ensure nothing falls through the cracks - especially in complex projects with multiple stakeholders.

The RACI Rules

For a well-formed RACI matrix: (1) Every task should have exactly one Accountable (A) person - the "buck stops here" rule. (2) Every task should have at least one Responsible (R) person - if A = R, that person is doing the work AND approving it. (3) Keep Consulted (C) entries to 2-3 per task maximum to avoid decision paralysis. (4) Informed (I) entries can be as many as needed - they represent one-way communication. (5) No cell should be left empty unless the task genuinely has no connection to that role.

Is my RACI matrix data saved?
Currently, the RACI Matrix Builder does not auto-save to localStorage (to keep the privacy guarantees simple). Your matrix will be lost if you close or refresh the page. We recommend exporting your matrix as CSV before navigating away. For persistent project planning, save the CSV to your project folder or cloud storage.
How many rows and columns can I add?
There is no hard limit on the number of rows (tasks) or columns (roles) you can add. However, for readability and best practice, we recommend keeping your matrix to under 20 tasks and 10 roles. Larger matrices become difficult to read and maintain. If you have a very large project, consider breaking it into multiple RACI matrices by phase or workstream.
Can I use this RACI matrix builder on mobile?
